How to Tell Whether You Have a People Problem or a System Problem

Replacing a person will not fix a job designed to fail.

When something keeps breaking, leaders reach for the easiest explanation: somebody is not good enough. Sometimes that is true. But bad systems make competent people look careless, and great people can temporarily make terrible systems look functional.

The Diagnostic Grid
CLEAR EXPECTATION? + WORKING SYSTEM? + CAPABLE PERSON? + REAL CONSEQUENCE?
Find the first “no.” That is where the diagnosis begins.

Test clarity first

Can the person describe the expected outcome, priority, deadline, and measure of success? If three leaders give three answers, do not blame the employee for choosing the wrong one.

Inspect the environment

Look for conflicting tools, missing data, excessive manual steps, impossible workload, and authority gaps. If everybody in the role struggles at the same point, the role is telling you something.

Then test capability and commitment

Once the job is clear and supported, evaluate skill and will separately. Skill can often be trained. Commitment requires a different conversation.

  • Skill issue: teach, practice, verify.
  • Capacity issue: remove, sequence, or resource.
  • Will issue: confront the pattern and decide.

Watch what happens after correction

A healthy system improves when the process changes. A capable person improves with coaching. A persistent failure after both interventions is useful evidence that the role or person may be wrong.
